The problem

Resourcing S/4HANA data migration leaves you with two costly choices.

The data migration is the workstream most likely to slip the go-live: wrong keys, incomplete mappings, quality issues found too late. Yet the two usual ways of resourcing it both work against you:

We deliver the precision of an ETL platform, natively inside SAP, without the platform's licence, its specialist day-rates, or the fragmentation of an in-house team. Delivered to plan.

Why now

The migration window is 2026–2030, and budget is now the dominant constraint.

SAP ends mainstream ECC maintenance in 2027, but most companies will use paid Extended Maintenance through 2030. The pressure is no longer the deadline. It's cost. And mid-market clients are the most exposed.

79%
cite cost-effectiveness as their top SAP challenge for 2026 (DSAG, DACH)
61%
cite budget constraints as their top challenge, up 7 points year-on-year (ASUG, Americas)
2030
the realistic migration horizon for most remaining ECC customers

We give Systems Integrators the lean delivery capacity to win these programmes.

What you get

A delivery engine built around your margin and your reputation.

Win more programmes

A leaner cost base lets you bid competitively and win programmes a heavy ETL platform would price out of reach.

Protect your margin

No platform licences and no ETL specialists on day-rates. Lower delivery cost flows straight to your bottom line.

Deliver to plan

Our methodology gates every load with evidence and reconciliation, so the data workstream lands on schedule and the go-live holds its date.

We stay behind your brand

We deliver as a subcontracted partner. You keep the client relationship and your name on the programme, and our delivery strengthens your brand's reputation.

ETOS4 · ECC-to-S/4HANA

A SAP-native methodology built for migration, not a general-purpose ETL stack.

ETOS4 is a bounded migration architecture for the 2030 horizon. Transform logic stays in ECC. Only validated files reach S/4HANA through SAP's standard loader. Every object closes with reconciliation and formal sign-off.

Right tool, right system

Heavy lifting on ECC, the system being retired. Loading only on S/4 via SAP's supported path.

No parallel data platform

No external ETL, no staging databases, no middleware. Processing uses existing ECC capacity.

One team, one system

Extract, transform and pre-load validation all live in ECC, not split across separate tools and teams.

Prove, then close

Pre-load reports gate the load. Post-load reports gate formal sign-off, object by object.

ETOS4 Converters

Each converter packages extraction, transformation and file generation for a single migration object, built once and reused across mock loads, dress rehearsals and the production loads during your cutover window. Reusable assets, not one-off exports rebuilt every cycle.

Who we serve

Mid-tier SAP Implementation Partners delivering S/4HANA programmes.

Systems Integrators and Digital Transformation Partners serving mid-market clients, without a dedicated in-house migration bench to carry the data workstream. You want to take on migration scope without building and carrying a permanent specialist team.

We give you that migration bench, on demand.

How we work

We sit behind your brand. Your client, your name, our delivery engine.

We operate as a subcontracted migration delivery team inside your programme. As the Systems Integrator (SI), you own the client relationship, the contract and the brand. We deliver the migration workstream beneath it: extract, transform, load.

1

We plug into your programme

We integrate into your delivery structure, reporting and cutover plan, and flex the team up or down by wave.

2

We run the migration workstream

ETOS4 delivers extraction through post-load sign-off, inside the SAP perimeter, under your programme governance.

3

You keep the relationship

Your methodology badge, your PM, your client-facing team. The end client need never see a separate firm.

Greenfield ECC → S/4HANA, multi-country rollout

200+ migration objects across finance, retail and master data, totalling over 165 million records and including 100M+ pricing conditions. Every object passed two mandatory validation cycles before load, and each market rollout went live on plan with posting and loading errors held under 1%.

Spare-parts deduplication across nine markets

~230,000 spare parts deduplicated and repointed across nine markets, with every dependent object (stock, purchase orders, BOMs, info records and multi-language texts) moved without breaking referential integrity. Every converter run was gated by before/after validation reports, giving each market a full audit trail, and the workstream completed on plan in 12 months.

FAQ

Common questions from Implementation Partners

How does the subcontracting relationship work?

We work as a subcontractor beneath your prime contract. You hold the client relationship and the brand on the programme, and we deliver the data-migration workstream under your governance and reporting.

What exactly is in scope, and what isn't?

We own the data migration workstream: extract, transform, load, including the sequenced production loads that run during your cutover window. We are not responsible for the cutover itself (system freeze, transports, interface switchover, cross-workstream reconciliation, go/no-go and hypercare). That stays with your programme.

Do you handle Greenfield, Brownfield or Selective Data Transition?

ETOS4 is built for ECC → S/4HANA data migration across these programme types. It moves in-scope ECC data (master data, open items and configuration-dependent objects) into the S/4 model, regardless of the broader transformation approach.

Does our client's data ever leave the SAP environment?

No. Extraction and transformation run on the existing ECC application server, and loading uses SAP's standard LTMC / Migrate Your Data path on S/4. There is no external staging database or ETL platform holding copies of data outside the SAP perimeter.

Who owns data validation after the load?

We own technical validation: record counts, error logs and reconciliation that confirm the load succeeded. Business and functional validation, which requires knowledge of the data design, stays with you or the client business team.

Isn't LSMW deprecated on S/4HANA?

Yes, and that's by design. ETOS4 uses LSMW strictly inside ECC, the system being retired, where it's native and licence-free. S/4 is loaded exclusively through LTMC / Migrate Your Data, SAP's current supported path. Nothing on S/4 depends on LSMW.

How do you keep cost below the ETL alternative?

By removing the two biggest line items: the ETL platform licence and the specialist consultants who operate it. Working natively in SAP, one architect can own the pipeline end-to-end. On a recent programme this avoided roughly €150K–225K a year in specialist cost alone.
